Oops! We are in danger of becoming Steam Punk ESPers
Let's take a look back at the low prices of OLED displays and how easily they can display any bmp file ;)

… But if you crave a lot of mechanical movement ...
you might find some suitable models here

I took such a wooden model for this :

That's probably the easiest bit. You're using stepper motors, just keep track of the steps.
Make a note of how many steps show what you want for each 'picture' and create a 'map' which is referenced to show the desired picture.
Include a uSwitch or similar to know when you are at either end of the roll as a 'home' position.
That's how all CNC machines, 3d printers etc, etc. work. Really not difficult.
The hard part is to stop thinking and get doing.
What you've done so far shows great promise.

While checking which stepper motors to purchase, I am also tinkering with my TCRT5000 to see if it can act as a sensor for the "home" part of the roll

An even better idea I have found is to track the change in hue of the sky as the day progresses using the same technique

This last discovery have made me reconsider the ENTIRE project. I am considering dropping the tech altogether in favour of a more medieval piece of art.

I'll be dropping the led matrix, alongside every personal detail (birthdays, etc)

Instead, I will be building a DYNAMIC PAINTING and basing it on the beautiful and mysterious Flammarion engraving.
image.png
So it be multilayered like so:

At the very back should be the background hue colour of the sky
image.png
There will be Celeste blue before this. (the example is sunset only.) This should move slowly throughout the day to reflect the time of the day, with the sun setting around the orange part

Then there will be a "space" where the sun/Moon will move.
image.png
Then there will be a second roll, this time transparent, with weather elements like few clouds, many clouds, rainy clouds or most importantly wind and thunderstorms . This will allow the clouds to "hide" the sun on cloudy days
image.png
image.png
On the outside there will be the outer static frame of the "painting"
image.png
Then a glass frame to hold everything together. Outside of which there is a small semicircle where a statue rings the bell on hourly basis
image.png
I will give up everything else to give it a medieval look, save for some ambient music and the time read in latin on hourly basis.

I seriously doubt I'll be able to pull it off.

But I'll try...

So the final outcome will look something like this

But of course it will be dynamic, as the painting will keep on changing throughout the day

Why not just get a 7" TFT with built-in ESP32-S3 and draw/display and bitmap picture you want.
Data source can be your own sensors and/or read-in from one of the many free weather source domains.
When you get bored with it, just change the pictures. No hardware changes required.
Plenty of examples on here too.
Better still, do both. One to get you up and running quickly, the other to become a lifetime project ;)

This is the easy way out of course, which I will do after I realise that stepper motors are too hard for me.
But first I'll have to see this with my own eyes
